Almost every brand can achieve that proverbial ‘15 minutes of fame’. What most can’t manage is to remain a must buy - especially in the face of strong competitors and a challenging market.Yet Lululemon has achieved the seemingly impossible. The brand appears to be unstoppable, with management claiming to be on track to reach $12 billion in annual sales by 2026, per its recent financial earnings statement.While Lululemon had somewhat of an ‘unfair advantage’ during the work-from-home pandemic years, and was able to ride the wave of a surge in consumer spending on comfy clothing, it is still reporting sales growth that’s way ahead of the market in Q1 2023 - a time when most other brands have seeing sales stall. Income from operations increased 54% to $401.4 million. This is on top of strong growth in 2022 where Lululemon’s Q1 2022 revenue grew roughly 32% to $1.61 billion.Over the five fiscal years from 2018-2022, Lululemon's revenue and profit have increased 174% and 221%, respectively. And its operating margin has expanded from 18.3% to 22% during that time, per data from The Motley Fool.“The Company's Power of Three ×2 growth plan calls for a doubling of the business from 2021 net revenue of $6.25 billion to $12.5 billion by 2026. The key pillars of the plan are product innovation, guest experience, and market expansion and the growth strategy includes a plan to double men's, double direct to consumer, and quadruple international net revenue relative to 2021”, according to its earnings statement. “As any dominant brand becomes more ubiquitous, its early adopters will look elsewhere.” - Simeon Siegel, managing director and senior analyst at BMO Capital Markets. However, if you look beyond the investors calls and the annual report, there are certain foundational things that set Lululemon apart and have given it such an enduring competitive advantage.Here’s what Lululemon is getting right Finding a Niche and Focusing On ItIt’s not only identifying a niche - it’s staying focused on it that gives Lululemon an advantage. This could be compared to Apple’s rigorous focus on few product categories - and very few models within those categories.Most brands are quick to enter new categories or add SKUs. Strong brands tend to consolidate their resources and narrow their focus.The brand made a key strategic move in its early years to identify the opportunity in yoga wear and to go all in on it. By focusing on one category - and getting really good at it - Lululemon established itself as the brand for people who were serious about yoga. Consumers associated the other big athletic brands with sports like basketball, running or outdoor sports. By putting a stake in the ground for the yoga sector, Lululemon was able to win customers without having to lean into expensive advertising campaigns, costly celebrity endorsements or discounting.The brand has been fairly conservative about line extension or branching out into other categories, and so remains the first brand consumers think of for yoga wear. Committed to QualityLululemon saw an opportunity to solve a problem that women had with yoga wear. Most felt that the body conscious leggings and tops worn for yoga did not flatter them. So Lululemon set out to fix that. The brand developed tops that fit loosely over the wearer’s stomach, a problem area for many women. The tops were a huge success with women happily paying much higher prices for these more flattering tops. Lululemon continued to engineer their garments to provide support and shaping that helped its customers look better on their yoga mats. Consumers noticed. The slightly heavier fabrics, the wider waistbands enhanced with extra support, moisture wicking properties, meticulous attention to details - these were just a few of the ways that Lululemon invested in ‘better’ while other brands were engineering products to be ‘cheaper’.Lululemon’s leggings can retail for as much as 3 times its competitors. The company uses a premium pricing strategy more like that of luxury goods. Investing in InnovationThe brand went on to develop proprietary fabrics that enhanced the performance of its garments.Lululemon has gone deep on fabric technology. Its proprietary Luon, Nulu, Boolux, and Luxtreme materials add value to each garment. There is one more point of differentiation that helps Lululemon standout in the hyper competitive activewear market. Using Stores to Build CommunityEarly on Lululemon saw an opportunity to turn its physical stores into something more than just a place where people could purchase their products.Even before they had massive flagships, the brand held free yoga classes in its stores. This helped consumers make a strong connection between the sport and the brand. Unlike other sports brands that rely on expensive celebrity athlete endorsements, “Lululemon has taken a grass-roots, community-driven approach. This entails building a network of ambassadors to promote the brand. The company has 47 global ambassadors who are elite athletes themselves, but are probably not household names. And then there are 1,240 store ambassadors, who are social and fitness community influencers, in the markets where Lululemon has a physical presence. These store ambassadors host meet-ups at Lululemon stores, for things like yoga classes and other events,” said The Motley Fool in a report.Nike spent $854 million (or 7.9% of revenue) on brand and marketing in the first quarter of 2022. Lululemon (which does not break out its marketing spend) can’t compete with Nike or other big activewear brands on ad spend, so they found a different way to promote their brand.Lululemon has enhanced this concept over the years and now has flagships that offer a yoga studio, gym, meditation area and café. Thus Lululemon stores are places to do yoga, relax and just hang out. And yes, you can also buy yoga gear there too!Thus, they turned customers into fans, who brought new customers - and built long term loyalty.What Brands and Retailers Can Learn from LululemonMuch of what gives Lululemon its ‘unfair advantage’ are things that other brands could try to implement. The key is a willingness to try something new - and then stick with it long enough to see results. Turning their stores into community centers did not happen overnight - it happened over time. However Lululemon believed in what they were building and continued to support the initiative. They made adjustments where necessary, but they continued to invest in this strategy and it paid off. Increasingly, success comes from being able to stick with a program, without seeing results, for much longer than you’d like. Lululemon is one of the few brands that doesn’t rely on promotions to drive sales. Consumers are sold on the brand’s quality, as much as they like the brand image. The quality of the products has helped the brand gain traction in the men’s sector and to support the expansion into footwear. While not every brand can invest in developing its own, proprietary materials, more brands will need to invest in quality if they want customer loyalty.
